Overview

Foundation rules, system setup, automation flow, and check-in calendar. Every Support Team member must know this section before running a placement.

Glossary
TermMeaning
TOBTerms of Business β€” the signed agreement covering fees/terms. Candidate signs it at the same time they sign the client employment contract.
JobAdderThe recruitment CRM/ATS β€” placement records, status tracking, document storage.
AirtableThe operational database that drives automation β€” candidate records, invoice plans, check-in calendar triggers.
RCRecruitment Consultant β€” the recruiter who sourced/placed the candidate (e.g. Ian, Ayn). Handles referral and re-hire leads post-placement.
NEAInvoice plan name (13% of gross annual, 2 invoices) β€” unconfirmed whether this is a client/account name or stands for something specific, flag if wrong.
AdroitInvoice plan name β€” $16,000, 3 instalments.
n8nThe workflow automation tool running behind the scenes β€” triggers calendar events, syncs Airtable/JobAdder/Xero.
TLTrade Licensing β€” the trade-specific licence/certification a candidate needs to legally work on site in their state (TL-1 = the summary + application form sent to candidates).
DocuSealThe e-signature tool used for TOB and contract signing.
Pathway A / BA = self-managed (candidate arranges own flights/accommodation). B = full relocation (SUR sources accommodation via AI-ACCOM, books flights/transfer).
Best-effort definitions built from how these terms are used across the playbook β€” flag anything wrong or missing.
TRAINING VIDEO
System Overview β€” How It All Fits Together
Start here before anything else. Covers JobAdder β†’ Airtable and how the check-in calendar drives everything downstream on the candidate/pastoral care side. Xero and DocuSeal invoicing sit with the Accounts team β€” not covered here.
Non-Negotiables
1 Β· Nothing moves until TOB is signed AND invoice is paid
No relocation work begins before this gate is cleared. No exceptions.
2 Β· Accommodation is booked before flights β€” always
Accommodation can fall through. Flights are easy and go every day. Never book flights first.
3 Β· Support Team owns the relationship post-handover
Recruiter is out. Any attempt to re-engage the recruiter goes back to Support Team. No exceptions.
4 Β· Every check-in must be logged in JobAdder with a health score
If it is not logged, it did not happen. This protects SUR if a placement is ever disputed.
5 Β· Flights booked within week 1 of placement β€” 3 weeks before start date
All candidates have 4 weeks from placement to start. Clients need flight confirmation as proof of commitment.
6 Β· Candidate must arrive at least 3 days before start date
Non-negotiable for both pathways. Communicate this clearly on the Documents Call.

Automation & System Overview
Your role starts at Step 3. Everything from Trigger through Step 2 is fully automated. When the "New Placement Notice" lands β€” that is your signal to begin.
Trigger
Recruiter submits candidate form in JobAdder
Automation wakes up. No manual trigger needed.
Step 1
Candidate record created in Airtable
Data verified across Airtable, Xero, and JobAdder.
Step 2
Invoice plan selected, Xero contact and invoice generated
Adroit, NEA, General 1, General 2, or General 3 β€” drives the full milestone schedule.
Step 3
Two emails fire + New Placement Notice to Support Team β˜… You start here
Email 1 to candidate + alert to Support Team. Email 2B to client fires automatically same day.
Step 4
Invoice email to candidate (Pathway B only)
Invoice + ASB bank details sent to candidate automatically.
Step 5
Candidate pays
Candidate signs the TOB when they sign the client employment contract β€” signing isn't a separate action here. Xero reconciliation β†’ Paid.
Step 6
Client pays invoice
Xero reconciles, client record updates, recruiter commission triggered.
Do not manually update Signed or Paid in Airtable. These are driven by automation. Manual edits corrupt payroll on next sync. Raise anything incorrect with Nihanga.

Escalation Contacts, the Payment-Gap Rule, Post-Departure Escalation Protocol, and Guarantee Claim Process now live in their own tab β€” see Tab 2 Β· Escalation Protocol.
Check-In Calendar Schedule
Every check-in is pinned to a specific week offset. Rachel enters arrival date in Airtable β†’ n8n auto-creates Day 1 event in Outlook. All other events are created from start date using the offsets below.

Touchpoint weight: Day 1 = Light / Text or email β€” quick, casual, no call required.   Week 1 (Day 5), Week 2, Week 6, Week 11 = Call First β€” 2 call attempts same day (~11am / ~3pm), fallback (text for Wk 1/2/6, email for Wk 11) only if both go unanswered.   Week 4, Week 8, Week 14.5, Week 15 = Serious / Call or email β€” these four protect the 4-month guarantee period.
Any bad result, at any check-in = urgent, same day, no exceptions. Run the Concern Resolution Protocol (Tab 2) immediately β€” don't wait for the next scheduled touchpoint. A bad reply by text is never resolved in writing β€” reply asking for a quick call and get on the phone that day. The call itself takes precedence over CRM/Airtable logging β€” make the call first, log it after, not the other way round.

Escalation Protocol

Every escalation path used across the placement lifecycle β€” pre-departure contacts, post-departure scenarios, and the guarantee claim process. When in doubt, this tab has the answer for who to go to.

Master Escalation Map
Every scenario in this tab, in one view. Root -> phase -> category -> scenario. Scroll sideways on smaller screens β€” this is wide by design so every branch has room to breathe.
Escalation protocol Always-on Pre-departure Post-departure Positive check-in Week 4 going well -> plant testimonial seed Week 8 going well -> ask for a referral Strong feedback -> note for case study / lead CV Concern resolution Week 1 stays light -> call, no pickup = email Client bad -> call candidate same day; candidate bad -> give it a week first Concern raised -> contact other party, put solution back on them Close loop -> written summary + praise both sides, CC'd Repeat bad -> 3-way call/site visit; 2 bad running -> Rachel steps in Communication channel Call-first (Wk 1,2,6,11) -> 2 call attempts, text/email fallback only Deep review (Wk 4,8,14.5,15) -> call or Teams Concern arrives by text/email -> always call back No-response ladder Day 1 -> phone call + text Day 2 -> phone call +48 hrs -> email from Pastoral Care +48 hrs -> email from Les +48 hrs -> Les calls Escalation contacts Candidate data missing -> Recruiter, backup Rachel Candidate contract not signing -> Recruiter, backup Les Paid but Airtable shows unpaid -> Nihanga, backup Trung Automation broken -> Trung, backup Nihanga Payment-gap rule Invoice unpaid 5 business days -> escalate to Nihanga Still unpaid 10 business days -> escalate to Les Operational scenarios Candidate pulls out -> Rachel + recruiter same day, Les FYI Airport transfer no-show -> emergency taxi, log incident Accommodation falls through -> re-search / temp hotel Flights not booked by deadline -> recruiter, then Les Trade licensing not actioned or rejected -> recruiter + Les Immediate escalation Safety or welfare -> Rachel, Les FYI immediately Serious conduct -> Rachel immediately Medical emergency -> Rachel, Les FYI Client wants to terminate -> Rachel same day Candidate wants to quit -> Rachel Standard escalation No response, either side -> ladder Health score declining trend -> Rachel acts early Milestone invoice unpaid -> Les, same as payment-gap Issue surfaces live in Week 15 review -> pause, escalate same day Repeat bad result, either side, 2 in a row -> Rachel steps in Guarantee claim process Confirm inside 4-month window from start date Rachel runs it same day, Les FYI Rachel presents client's choice: refund or replacement Refund -> Rachel to Nihanga, processed via online banking Replacement -> recruiter sources candidate Log outcome in JobAdder
Positive Check-In Protocol β€” When Things Are Going Well
Not every check-in is a problem to solve. A clean check-in is still an action, not silence β€” this is where testimonials, referrals, and case-study material come from.
StepAction
1Log the result and health score in JobAdder as normal.
2 β€” Week 4 going wellPlant the testimonial seed.
2 β€” Week 8 going wellAsk the client if they know anyone else who needs a tradie.
2 β€” Any strong positive feedbackNote it β€” good material for future case studies or lead-magnet CVs.
3No further action needed β€” continue standard cadence.
First-Response Rule β€” Who You Call First
This decides your very next move the moment a bad result comes in β€” before the full Concern Resolution Protocol below kicks in.
Who reported badYour first move
Client reports bad about candidateCall the candidate immediately, same day. No exceptions, no waiting period.
Candidate reports bad about clientGive it a week first. Reassure the candidate, tell them you'll check back in next week's call β€” don't go to the client on the first mention. Exception: safety/welfare issues always escalate immediately per the Post-Departure Escalation Protocol below, regardless of which side raised it.
Concern Resolution Protocol
Applies from Week 2 onward, any check-in, either direction — client→candidate or candidate→client. This is separate from the escalation scenarios below; most concerns resolve here and never need to go further.
Week 1 stays light. Simple call; no pickup β†’ email. Don't dig for issues yet β€” both sides are still settling in.
Any bad result is urgent β€” same day, full stop. If it comes in by text, don't resolve it in writing: reply "thanks for that β€” can I give you a quick call in 15?" and get on the phone that day.
StepAction
1Call. Ask what's going well first, then what's not. Boil vague complaints down to the specific issue β€” don't accept generalities. Ask directly: "what exactly is [it] that you don't like?"
2Apply the First-Response Rule above to decide when you contact the other party. If a concern comes up β€” tell them you'll contact the other side to discuss it. Don't try to resolve it on this call.
3Contact the other party (whoever the concern is about).
4With them: start with the good, then raise the concern. Close by asking "what's the plan?" β€” put it back on them to propose the solution, don't hand them one.
5Go back to the original person. Relay what the other side said and how it's going to work out. Make them feel heard.
6Tell both sides you'll check back in a week to confirm it's sorted. Diarise the follow-up β€” don't let it slip.
7 β€” follow-up callIf it's resolved: close the loop with praise on both sides. Tell the candidate the change has been noticed and appreciated. Tell the client it's handled. Don't just let it quietly drop β€” the encouragement is part of the fix.
8Send a written overview email of what was discussed and the outcome, CC'ing both client and candidate.
Standing rule: If a concern is raised over email, always call β€” don't resolve it in writing. No answer on the call β†’ follow up by email asking when's a good time to ring.
Repeat-Issue Escalation Ladder
What happens if the same issue is still live at the next check-in β€” this is where a one-off concern becomes a relationship risk.
TriggerAction
1st bad result, any issueRun the Concern Resolution Protocol above. Tell both sides you'll follow up in a week.
2nd bad result in a row, same issue ("double whammy")This is now serious β€” treat it as triple-red. Request a 3-way call or site visit to sort it face to face. Either side declines β†’ still red alert. Rachel decides next steps same day regardless.
2 bad results running, either side, any issueRachel steps in directly β€” this is a relationship-risk signal now, not a one-off, even if no single score has hit the ≀3 threshold yet.
Self-Resolved Concerns β€” When Client and Candidate Sort It Out Themselves
Different from the Concern Resolution Protocol above β€” this is for when a concern never comes to you first. Client and candidate talk directly and sort something small out between themselves, and you only hear about it after the fact.
StepAction
1Don't insert yourself immediately, even if you hear about it same-day. Jumping in signals you don't trust them to handle it themselves, and can re-open something that's already settled.
2Wait 48–72 hours, then check in with both separately. Ask an open question, not a reference to the incident β€” "how's things going" not "how did that chat go."
3Both confirm it's fine β†’ log it, no further action, resume normal cadence.
4Either one is vague or flat in tone β†’ treat it as a live concern now. Run the Concern Resolution Protocol above from Step 3 (contact the other party directly).
Communication Channel Protocol
SituationChannel
Call-first check-in (Week 1, 2, 6, 11)2 call attempts same day (~11am / ~3pm) β€” fallback (text for Wk 1/2/6, email for Wk 11) only if both go unanswered
Deep review or critical week (4, 8, 14.5, 15)Call or Teams β€” not text/email
A concern or issue comes inAlways respond by calling, even if it arrived by text or email β€” never resolve a concern in writing
No-Response Escalation Ladder β€” when someone goes completely quiet
Different from the 2-call-attempts-then-text rule on Week 1/2/6 check-ins above β€” this ladder is for total silence after that: no reply to the fallback text either.

Payment-gap escalation: TOB signed but invoice unpaid after 5 business days β†’ Rachel escalates to Nihanga. Still unpaid at 10 business days β†’ escalate to Les. No relocation work starts regardless, per the Non-Negotiables gate (Tab 1).
Post-Departure Escalation Protocol
Applies across all 15 weeks, both sides. No recruiter tier here β€” Rachel owns every at-risk and drop-off decision. Les is available for guidance when needed, not a required escalation step. Safety/welfare and medical: Rachel handles it, Les gets an FYI same day. This sits alongside the score ≀3 and mismatch rules already built into each check-in β€” see Tabs 4 and 6.
Immediate β€” same day, no waiting period
ScenarioProtocol
Candidate raises a safety/welfare issue (injury, harassment, unsafe site, discrimination)Rachel handles immediately, same call if possible. Do not wait for a scheduled check-in. Les FYI same day.
Client raises a serious conduct issue (safety violation, misconduct)Rachel handles immediately. Get both sides' account same day and decide next steps.
Candidate has a medical emergency, accident, or hospitalisationRachel handles immediately, welfare support first. Les FYI same day.
Client wants to terminate the candidateRachel handles same day, before responding to client. Rachel decides next steps β€” see Guarantee Claim Process below.
Candidate wants to quit the job / leave the placementRachel owns that conversation, same day. Get the real reason, then decide next steps.
Candidate no-shows on a rostered start day, no contactRachel actions within the hour β€” no waiting period, this is binary. Call the candidate immediately in parallel; the client relationship needs attention at the same time, not after.
Standard β€” attempt resolution first, then escalate
ScenarioProtocol
No response from client at any check-inText/email again, call same day if no reply. Still no response next day β†’ keep going, don't drop it. If it's dragging on, ask directly: "is there anyone else on your side I should be in touch with?" β€” flag we'll keep trying regardless. Still no response β†’ run the No-Response Ladder above.
No response from candidate at any check-inText again + call, repeat next day. Still no response β†’ run the No-Response Ladder above.
Health score declining trend, not yet ≀3 (e.g. 5β†’4β†’3 across two checks)Rachel acts early β€” increase call frequency and dig into the cause. Don't wait for it to hit ≀3.
Milestone invoice unpaid (Week 4 / Week 8 triggers)Unpaid 5 business days after trigger β†’ escalate to Les. Same shape as the pre-departure payment-gap rule.
Serious issue surfaces live during the Week 15 reviewPause the meeting, don't try to resolve on the spot. Close professionally, Rachel actions same day, reconvene once handled.
Candidate raises a pay or hours disputeContact the client the same day to clarify and resolve β€” treat as urgent regardless of dollar amount, this erodes trust fast. Second time it happens with the same candidate/client β†’ Rachel steps in personally and runs the Repeat-Issue Ladder.
Client gives vague or lukewarm feedback with no specifics at a check-inPush for specifics before ending the call β€” clients rarely say "this isn't working" outright until they've already decided. Still vague after asking directly, or vague two check-ins running β†’ Rachel treats it as an early relationship-risk signal and acts on it, even without a low health score.
Candidate needs to temporarily return home (family emergency, bereavement)Support first, this is a person before it's a process. Loop in the client proactively so it's not a surprise. Track the expected return date against the guarantee clock. If it becomes permanent, this converts into the "candidate wants to quit" protocol above.
Already covered elsewhere, no change needed: Score ≀3 at Week 4/8/15 β†’ Rachel within 24 hours. Mismatch between candidate/client answers β†’ Rachel same day. Automation broken β†’ Trung/Nihanga (see Escalation Contacts above).
Guarantee Claim Process
Guarantee window: 4 months from candidate start date. This is what actually happens when a client invokes it β€” typically triggered by the "client terminates" or "candidate quits" scenarios above.
StepAction
1Confirm the claim is inside the 4-month window from the candidate's start date.
2Rachel runs it same day. Les FYI.
3Rachel determines validity and presents the client with their choice β€” refund or replacement candidate.
4 β€” if refundRachel β†’ Nihanga processes via online banking (not Xero). Les FYI.
4 β€” if replacementLes/Nihanga handle the commercial side (contract amendment, any fee adjustment). Recruiter (Ian or Ayn) sources the replacement candidate.
5Log the outcome in JobAdder β€” client's choice, date, resolution.
Pre-Departure Operational Scenarios
Logistics failures before the candidate lands β€” separate from the concern/conflict scenarios above, but they follow the same rule: something time-critical gets Les's visibility fast, not at the next scheduled catch-up.
ScenarioProtocol
Candidate pulls outLog in JobAdder and notify recruiter same day. Recruiter notifies client within 24 hours. Rachel owns it same day regardless of reason. Les FYI same day β€” revenue impact needs his visibility. Rachel runs refund/replacement per the Guarantee Claim Process. Preventive: the Pre-Departure Waiting Period Check-In Cadence (Tab 5) exists to catch wavering before it gets here β€” any hesitation flagged in those check-ins triggers this same protocol early.
Airport transfer no-showTime-critical β€” candidate calls you directly, not email. Book emergency taxi/rideshare on the spot, reimburse the candidate. Log the incident with the transfer provider same day. Second no-show ever from the same provider β†’ escalate to Les to review the provider relationship.
Accommodation falls throughPre-departure (host backs out before flight): re-run AI-ACCOM immediately. No alternative found within 48 hours of flight β†’ escalate to Les. Post-arrival (host backs out after landing): urgent, same-day β€” book a temporary hotel while re-searching, escalate to Les immediately given cost and candidate welfare.
Flights not booked by deadlineDay 5, no flights booked β†’ call the candidate directly, understand the blocker. Day 7 (deadline), still not booked β†’ escalate to recruiter β€” this is now a client-relationship risk. Recruiter unresolved within 24 hours β†’ escalate to Les.
Trade licensing not actioned / rejectedCheck at the Week 1 check-in that the application has been started. No action taken 3 weeks out from start date β†’ escalate to recruiter, client may need a heads-up if the licence is required to legally start on site. Application rejected or stalled at any point β†’ escalate to recruiter AND Les same day. Les decides with client: reapply, appeal, or push the start date.

Week 2 Client Check-In β€” Call First
CALL β€” 2 attempts same day (~11am, then ~3pm). OPEN: "Hi [First Name], two weeks in now β€” how's [Candidate Name] going from your side?" Talking points if you need to probe further: 1. Getting on well overall 2. Fitting into the team and culture 3. Quality of work meets expectations 4. Happy with how the placement is progressing GOOD, and candidate also said good in their Week 1/2 check-in β†’ no Week 3 check-in, resume normal cadence at Week 4. BAD β†’ run the Concern Resolution Protocol (Tab 2). Get the specific issue. If this is the second bad result in a row (client bad in Week 1 too, or matches a bad Week 2 from the candidate) β†’ this is a "double whammy," escalate the response per the Repeat-Issue Escalation Ladder (Tab 2) and diarise a mandatory Week 3 follow-up call. NO ANSWER on either attempt β†’ send this fallback text: "Hi [First Name], quick two-week check on [Candidate Name] β€” rate 1-5 (1 = not at all, 5 = absolutely): 1. Getting on well overall 2. Fitting into the team and culture 3. Quality of work meets expectations 4. Happy with how the placement is progressing. Reply with your numbers today if you can β€” takes 30 seconds." Also call the candidate to relay it and give them credit β€” close-loop-with-praise (Concern Resolution Protocol, Tab 2). STILL BAD β†’ This is the "double whammy." [Candidate Name], you're closing in on four months in Australia now, which is a big deal. [Client Name], you've had [Candidate Name] on the tools for the same stretch. The purpose of today is simple β€” we want to celebrate how far we've come, make sure everyone is aligned, and look forward. Let's get into it." CANDIDATE (2–7 min): - "Four months in. How are you feeling about the move overall?" - "What's been the highlight so far β€” either on the job or outside of work?" - "Is the role what you expected it to be?" - "Where do you see yourself in the next 6–12 months with [Client Company]?" CLIENT (7–12 min): - "From your side [Client Name] β€” how has [Candidate Name] settled in?" - "What's been their standout contribution so far?" - "Are you confident this is going to be a long-term placement?" - "Is there anything you'd like to see more of from [Candidate Name] going forward?" 3-Way Final Review Call Script
Rachel runs it. Candidate + client + Les. Target: 10 minutes. BEFORE THE CALL - Check the last checkpoint note in JobAdder. If any issues are open, sort them in a 1:1 first, not on the 3-way. 1. OPEN - "Hi everyone, thanks for making the time. [Candidate] has now reached the 3-month mark, so this is our final review to close off the placement." - "It's a quick one. We'll hear from you both, confirm everything's tracking well, and wrap it up." 2. CLIENT - "[Client], we've had great feedback through the check-ins. How's [candidate] settled into the team?" - "What's been the biggest win from having [him/her] on board?" - "Great. So you're happy to continue as is going forward?" 3. CANDIDATE - "[Candidate], how have you found settling in, with the role, the team and life in [city]?" - "What have you enjoyed most so far?" - "Awesome. Sounds like you're well set up here." 4. CONFIRM - "Fantastic. It sounds like both sides are happy and everything's in a good place." - "It's been really great being part of this journey with you both. [Candidate], from the first chat to now being settled in [city], it's awesome to see. [Client], thank you for working so closely with us and backing [him/her] the whole way." 5. CLOSE - Rachel: "It's been a pleasure seeing this placement come together. [Client], thank you for your support throughout. [Candidate], we're really proud of how you've settled in, and we wish you all the best going forward." - Les (optional): "Thanks, both. All the best." - Rachel: "That's everything from our end. Thanks so much for your time today, everyone. Take care." IF SOMETHING COMES UP - Don't problem-solve it live. Say: "Thanks for raising that. I'll touch base with you directly after this call." - End the call politely, then action it same day. AFTER THE CALL - Log the Final Review checkpoint note in JobAdder.
CandidatePre-Departure

Candidate Journey β€” Pre-Departure

From placement confirmation through to boarding the plane. Follow the steps in order. Pathway A (self-managed) and Pathway B (full relocation) diverge at Step 7.

SOP β€” Candidate Pre-Departure Steps
1
Automated Emails FireAuto β€” no action
Email 1A (Pathway A) or 1B (Pathway B) fires automatically when candidate is marked Placed Perm in JobAdder. Check Airtable to confirm the correct email fired and data is accurate. If anything wrong β€” message recruiter before doing anything else.
2
Send Email 2A + Intro CallManual Β· Same day
Send Email 2A (Support Team intro) same day as Email 1. Then call the candidate same day or next day β€” confirm emails received, answer questions, book the Pre-Departure Documents Call.

No answer: Call + text. Repeat next day. Still no response after 2 attempts β†’ escalate to recruiter same day. Recruiter also no response within 24 hrs β†’ Rachel takes it back and decides next steps.
3
Pre-Departure Documents CallCall Script
Phone or Teams. 20–30 minutes. Full script below (CAN-DOCS). Cover in order: rapport β†’ confirm next steps email β†’ set expectation on the 15-week support program β†’ TOB check β†’ Welcome Pack walkthrough β†’ travel details (Pathway A only) β†’ open the floor for questions β†’ origin-story testimonial ask at the end. Log everything in JobAdder. If consent given β€” log in JobAdder and send notes to Brinda (Marketing) same day.
4
Email Trade Licensing Info β€” TL-1Manual Β· Same day as Documents Call
Send TL-1 same day as the Documents Call, every candidate. Covers a written summary of their specific state's licensing requirements plus the official application form or link for their trade β€” pull the state detail from the Trade Licensing tab. Confirm their state and trade before sending.
5
TOB Follow-UpIf not signed after Documents Call
Escalate in order: Email first β†’ Text if no response within 24 hours β†’ Call if still no response β†’ Escalate to Les if still unsigned end of day. TOB must be confirmed in JobAdder before end of day.
6
Working-Through Call24–48 hrs after Documents Call
Cover: TOB line by line β€” confirm they understand. Invoice β€” amount, payment method, 3-day deadline. Microsoft Form β€” fill in together if needed. Close: "Once that's all paid and signed, we'll get straight into your relocation."
7
GATE β€” TOB Signed AND Invoice PaidGate β€” nothing moves without this
Nothing moves until both are confirmed. When payment confirmed β†’ "Go time" alert fires. Act immediately. Send Email 3 (Payment Received) to candidate β€” Pathway B only. Then branch to Pathway A or Pathway B below.
Difficult Candidate Protocol β€” Pre-Departure
Use this protocol any time a candidate is unresponsive, uncooperative, or raising concerns that aren't resolving in the normal flow. Every case must be logged in JobAdder.
1
Support Team resolves firstYou β€” attempt resolution
Attempt to resolve the issue directly. Call, text, email in that order. Give the candidate space to talk. Document the issue and your response in JobAdder as you go.
2
Escalate to assigned recruiter β€” if unresolved within 24–48 hoursEscalate β†’ Ian or Ayn
If the issue is not resolved within 24–48 hours, escalate to the candidate's assigned recruiter (Ian or Ayn) the same day. Brief them fully β€” what happened, what you tried, what's outstanding. They take ownership from here. Continue to support but do not work around them.
3
Rachel owns it β€” if still unresolved after recruiter involvementFinal call β†’ Rachel
If the recruiter cannot resolve it, Rachel takes it back and decides next steps same day. Les available for guidance, not a required step. Log everything: dates, what was tried, who was involved, what the outstanding issue is.
4
Candidate Pulls Out β€” JobAdder UpdateJobAdder Β· Mandatory
If the candidate withdraws at any stage of pre-departure, update JobAdder immediately:
  1. Go to JobAdder β†’ Placements
  2. Select the candidate
  3. Go to the Activity tab β†’ log the reason for drop off
  4. Change status to: Candidate Drop Off
Pre-Departure Waiting Period Check-In Cadence
Applies to every candidate, regardless of gap length between signing and start date. The gap between the Documents Call and start date can run 4–6 weeks with zero contact otherwise β€” this cadence exists because that silence is exactly where candidates quietly go cold and pull out at the last minute. If the gap is short, steps naturally compress; still run each one.

Candidate Final Confirmation β€” automated, 2 days before flightTextFinal warm check-in before they fly β€” see CAN-48H below.
Optional, not automated: CAN-2WK (2 weeks before start date) and CAN-1WK (1 week before start date) are deeper calls, not texts β€” use them at your discretion for candidates who need more support, or where the weekly texts have flagged something worth following up live.
Any hesitation flagged at any of these check-ins β†’ trigger the Candidate Pulls Out protocol (Escalation Protocol tab) immediately. Catching wavering early is a completely different conversation than catching it 48 hours out β€” don't wait for it to become final.
Pathway A β€” Self-Managed
Candidate arranges their own flights and accommodation. SUR is not involved in logistics after the gate.
A1
Flights must be booked within week 1 of placementJobAdder update required
3 weeks before start date. Communicate this on the Documents Call. Not booked after week 1 β†’ follow up immediately. Still not booked at 2 weeks out β†’ escalate to recruiter same day.

When candidate confirms flights are booked: JobAdder β†’ Placements β†’ [Candidate] β†’ update Status to Contract Live.
A2

Once candidate sends flight details β€” forward to employer same day. Confirm candidate arriving at least 3 days before start date.
A3
Send contact exchange email to candidate; TC-A fires to employer
CE-A1 to candidate (employer contact details) β€” send manually. TC-A fires automatically to employer once flight + contact details are entered in Airtable and status is set to Flight Booked in JobAdder. Update Airtable.

B4
Send contact exchange email to candidate; TC-B fires to employer
CE-A2 to candidate β€” send manually. TC-B fires automatically to employer once accommodation + flight + contact details are entered and status is set to Flight Booked. Then send all-in-one confirmation email to candidate β€” flights, accommodation address, transfer details, grocery pack delivery confirmed.
B5
Update Airtable + save all documents to JobAdder
Full relocation record complete. Airtable updated. All booking confirmations saved to JobAdder before candidate departs.
Email Templates β€” Candidate Pre-Departure
Email 1A and 1B are automated. Email 2A, Email 3, CE-A1/CE-A2, TL-1, and A20 are sent manually. TOB follow-up email and text are only sent if TOB unsigned after Documents Call. CE-A has a Pathway A and Pathway B version β€” grab the one matching the candidate's pathway. TL-1 goes out to every candidate, same day as the Documents Call. A20 (Week 11 call-first check-in) mirrors client script A16 β€” same touchpoint, different recipient.

CAN-DOCSDocuments Call Β· Step 3
Pre-Departure Documents Call β€” Full Sales & Rapport Script
FORMAT: Phone or Teams video. 20–30 minutes. Use for every candidate, both pathways. If no answer β€” text: "Hey [First Name], it's Rachel from Stand Up Recruitment. I just tried to give you a call. I'd love to go through everything you need before you fly and answer any questions you have. When is a good time? We can do a Teams call or phone call, whatever works best for you." BEFORE YOU DIAL: - Confirm TOB status in JobAdder β€” signed or not changes your opening. - Confirm Pathway β€” A (self-managed) or B (full relocation) β€” the travel-details section only applies to Pathway A. - Have the Welcome Pack details below open so you're not hunting for numbers on the call. 1. OPEN β€” RECORDING DISCLOSURE: "Hey [First Name], good to finally chat properly. Quick heads up before we start β€” I'm recording this call for training purposes, that alright with you?" Wait for a yes. If they hesitate, reassure: "Totally normal, it just helps us keep improving how we support people through this." Then move straight into rapport β€” don't let the disclosure kill the warmth. 2. BUILD RAPPORT β€” BEFORE THE BUSINESS TALK: A minute or two here is what turns you from "the recruitment admin call" into someone they trust for the whole relocation. Keep it light β€” the deeper origin-story digging happens at the close (Part 9), don't duplicate it here. - "How are you feeling about it all now it's actually real?" - "Bit of a whirlwind the last few weeks I'd imagine β€” how are you finding it?" Listen for their mood and energy, not their backstory yet. Reflect it back later when you're talking through the guide (e.g. "since you mentioned money's the big driver, let's make sure your TFN's sorted so you're not losing 45% of it"). 3. CONFIRM THEY'VE ACTIONED THE NEXT STEPS EMAIL: "Awesome. Now, you should've had an email from us with two things β€” your Terms of Business to sign, and a Relocation Guide PDF. Have you had a chance to look at those yet?" - If both done β€” "Nice one, that makes today easy." Move to Part 6. - If TOB not signed β€” go to Part 5 now, before anything else. - If they haven't opened the guide at all β€” no problem, that's what today's for. Walk it live with them in Part 6. 4. SET THE EXPECTATION β€” THE 15-WEEK SUPPORT PROGRAM: Do this before the guide, not after. It frames the whole call as a partnership, not a one-off admin call β€” and it's the biggest lever against nasty surprises on either side, candidate or client. "Before we get into the practical stuff, I want to run you through what support looks like over your first 15 weeks β€” because honestly, it only works if you're part of it." Give them the shape of it in your own words, don't recite it: - Day 1 (light) β€” arrival email, confirm landed safe, AU SIM sorted, know where you're going - Week 1 (light/text) β€” quick text, highs and lows, settling in - Week 2 (light/text) β€” text check-in, both sides, rated questions - Week 4 (deep call) β€” one-month review, real call, both sides, honest picture β€” most important check-in of the placement - Week 6 (light/text) β€” quick text, anything on your mind - Week 8 (deep call) β€” two-month review, call, both sides - Week 11 (call-first/email fallback) β€” quick call as we head into the final stretch - Week 14.5 (call) β€” prep call ahead of the three-way review - Week 15 (deep call) β€” three-way Teams review, you, them, and the client, 30 minutes β€” wraps the guarantee period WHY IT MATTERS β€” say this part properly, don't rush it: "Here's the honest truth on why this matters. The biggest risk to a placement isn't a bad hire β€” it's silence. If something's bugging you and you don't tell us, it builds up quietly until you're on a plane home, or [Client Name]'s already looking to replace you. By that point it's too late for us to fix anything." "It works the other way too. If something changes on [Client Name]'s side β€” hours, workload, anything β€” we want to hear it from you early, not find out in week 14 when it's already a problem." "So here's what I actually need from you: when we check in, even if it's just a text, give us the real answer, not the polite one. If something feels off, flag it early. That's genuinely how we protect you and keep this whole thing on track β€” for you and for [Client Name]." "Can I count on you for that?" AFTER: log their response and engagement level in JobAdder. A candidate who brushes this off is an early flag β€” worth a note, not a reason to push harder on the call. 5. TOB CHECK (only if unsigned): "Before we get into everything else β€” I can see your Terms of Business hasn't been signed off yet. Can we get that sorted now? I'll send the link through while we're on the call." Stay on the line while they open it. If they raise a concern about content, go through it clause by clause right there β€” don't let it become a follow-up task. If still unsigned by end of call: email β†’ text (24 hrs) β†’ call β†’ escalate to Les if still unsigned end of day. 6. WELCOME PACK WALKTHROUGH: Frame it as looking out for them, not reading them a checklist: "Let's go through exactly what you need to sort before you fly, and how to actually do each one β€” this is the stuff that trips people up if nobody walks you through it." - Australian SIM β€” grab at airport kiosk, Telstra for regional/remote - White Card β€” must be done in Australia (NZ Site Safe NOT valid), CPCWHS1001, whitecardonline.com.au, ~$100-150, one day online (VIC requires in-person) - Bank account β€” CommBank or Westpac, open online from NZ, activate in branch on arrival - TFN β€” apply before flying, no TFN = 45%+ tax, ~2 weeks to arrive - Driver licence β€” NZ valid 3 months, swap before it runs out, no driving test - Medicare β€” free basic healthcare as a Kiwi, enrol at Medicare office on arrival - Super β€” pick AustralianSuper, Hostplus, or Cbus for construction before starting - PPE β€” bring your own: hard hat, eye protection, ear protection, hi-vis vest, sunglasses. Plus basic tools. Full list is in your Welcome Pack β€” flag it now so it's not a scramble before you fly. If their trade needs a state licence or a High Risk Work Licence (scaffolding, rigging, cranes, forklifts, EWPs) β€” flag it here. That's a state-by-state TTMRA application, not automatic. Full detail lives in the Trade Licensing tab, and the TL-1 email goes out same day (Step 4 in the SOP above). 7. PATHWAY A ONLY β€” TRAVEL DETAILS (skip entirely for Pathway B): - "Have you booked your flights yet?" - "Flights need to be booked within this first week β€” 3 weeks before your start date. [Client Name] needs your confirmation as proof you're committed." - "Try to arrive at least 3 days before your start date." - "Once you have your flight details, send them through and I'll let your employer know." - "Have you sorted an airport transfer?" 8. OPEN THE FLOOR: "That's everything from my end β€” what questions have you got? Nothing's too small." Give this real space. Don't rush to fill silence β€” this is often where genuine concerns surface, and handling them well here is what keeps candidates from going quiet later. 9. CLOSE β€” THE ORIGIN STORY + TESTIMONIAL ASK: This is the half of the testimonial you CAN get pre-departure β€” their NZ struggle and what tipped them into making the move. It's fresher and more honest right now than it will ever be again. The Australia-side contrast comes later, at Week 4 (CAN-W4), once they've actually lived it. Let this flow naturally out of the rapport-building in Part 2 β€” don't make it feel like a second interview. GET THE BEFORE STORY: - "Take me back β€” what was work and life actually like for you in NZ before this?" - "What was the tipping point β€” the moment you thought, right, I'm actually doing this?" - "What almost stopped you from making the move?" - "What were you hoping to get out of this that you weren't getting in NZ β€” money, work, lifestyle, whatever it is?" - "If you had to put it in one line β€” why now?" ASK PERMISSION TO USE IT: "Honestly [Candidate Name], what you just told me could really help so many tradies that are in the same spot as you. We've got so many [Trade] on the fence about moving because they're unsure. Would it be okay if I use a little bit of our conversation in one of our SUR stories?" If they push back: "Fair enough β€” but can I be honest? I think you'd actually regret not sharing this. There's a guy in the exact same spot as you were, scared to make the jump, and your story might be the one thing that gets him to go for it. That's a pretty big deal to just sit on." If they still say no: "No worries at all β€” appreciate you even considering it." AFTER: - Log in JobAdder β€” TOB status, Welcome Pack items covered, outstanding items - Note their reaction to the 15-week program ask in Part 4 β€” low engagement is an early flag worth tracking - If consent given β€” log consent in JobAdder, send conversation notes to Brinda (Marketing) same day - If video consented β€” send Loom or VideoAsk link within 24 hours - Pathway A β€” log flight details, notify employer once received - TOB still not signed β†’ escalate per Step 5 - Send TL-1 (Trade Licensing email) same day β€” Step 4 in the SOP

TOB Follow-Up Call
OPEN: "Hey [First Name], it's Rachel from Stand Up. How are you going? I'm just calling because we still have not received your signed Terms of Business." THE ASK: "This needs to be done before you fly. It is a requirement from [Client Name] β€” without it signed, your placement is not fully confirmed on their end." If they forgot: "No worries β€” I can send the link right now while I have you on the phone. Can you open your emails?" If concern about content: "Let's go through it together right now. What part did you want to talk through?" CLOSE: "Perfect β€” once that is signed you are fully locked in and good to go. Really excited for you." AFTER: Confirm TOB signed in JobAdder before end of day. Still unsigned β†’ escalate to Les same day.
CAN-WK1–6Text Β· Weekly, automated off signing date
Weekly Waiting-Period Check-In β€” Rotating Set
Six variants, one per week β€” rotate in order so it never reads as the same generic text twice. If the gap is longer than 6 weeks, keep repeating from CAN-WK6's tone rather than looping back to CAN-WK1 β€” "just signed" framing won't fit anymore by then. CAN-WK1 (Week 1): "Hey [Name], now that it's actually official β€” how are you feeling? Signing is a big moment, and it's completely normal for it to feel like a lot all at once. CAN-T1Call Β· Week 1
Week 1 End of Week Check-In β€” Call First
CALL β€” 2 attempts same day (~11am, then ~3pm). Do not skip straight to text. OPEN: "Hey [Name], first week done β€” how'd it go? What's going well, and are there any concerns from your side?" Talking points if needed: clear on what's expected, getting on with the team, settling in outside of work. GOOD β†’ Log health score in JobAdder. No further action. BAD β†’ Get the specific issue. Tell them: "Leave it with me β€” I'll have a look into it and check back in with you next week." Give it a week before looping in the client (First-Response Rule, Tab 2) β€” don't try to talk them out of it or resolve it on this call. Exception: safety/welfare issues are actioned immediately by Rachel (Les FYI), no waiting period. NO ANSWER on either attempt β†’ send this fallback text: "Hey [Name], first week done β€” how'd it go? Quick one from me β€” what's going well, and are there any concerns from your side? Keen to hear back today if you can." AFTER: Log in JobAdder with health score. Any bad result is urgent internally β€” diarise the Week 2 follow-up, don't just let it sit.
CAN-T2Call Β· Week 2
Week 2 Check-In β€” Call First
CALL β€” 2 attempts same day (~11am, then ~3pm). OPEN: "Hey [Name], two weeks in now β€” how's it all going?" Talking points if you need to probe further: 1. Glad you made the move to Australia 2. Role is what you expected it to be 3. Comfortable with your supervisor and team 4. Settling in well outside of work 5. Happy with how things are going overall GOOD, and client also said good in their Week 1/2 check-in β†’ no Week 3 check-in, resume normal cadence at Week 4. BAD β†’ run the Concern Resolution Protocol (Tab 2). If this was already flagged bad at Week 1, or the client also flagged bad at Week 2 β†’ "double whammy," escalate per the Repeat-Issue Escalation Ladder (Tab 2) and diarise a mandatory Week 3 follow-up call. NO ANSWER on either attempt β†’ send this fallback text: "Hey [Name], Week 2 β€” how's it all going? Rate these 1-5 (1 = not at all, 5 = absolutely): 1. Glad I made the move to Australia 2. Role is what I expected it to be 3. Comfortable with my supervisor and team 4. Settling in well outside of work 5. Happy with how things are going overall. Reply with your numbers today if you can." AFTER: Cross-reference with client Week 2 answers. Mismatch = red flag β†’ Rachel actions same day. Log in JobAdder with health score. Either side bad β†’ mandatory Week 3 follow-up call.
CAN-T3Conditional Β· Week 3
Week 3 Follow-Up Call β€” Candidate (only if Week 2 was bad)
Only runs if Week 2 flagged a negative from either side. Skip entirely if both sides were good at Week 2. OPEN: "Hey [Name], following up like I said I would β€” how's it going with [the specific issue raised]?" BETTER β†’ Log the improvement. Also call the client to let them know it's been addressed and give the candidate credit β€” close-loop-with-praise (Concern Resolution Protocol, Tab 2). Tell the candidate directly: "The client's noticed the change, keep it up." STILL BAD β†’ This is the "double whammy." Escalate β€” request a 3-way call or site visit if it's a client-side issue, or Rachel decides next steps same day if it's still unresolved on the candidate side. AFTER: Log in JobAdder with health score.
CAN-T6Call Β· Week 6
Week 6 Candidate Check-In β€” Call First
CALL β€” 2 attempts same day (~11am, then ~3pm). Haven't spoken in a month by this point β€” worth the call regardless of how earlier weeks went. OPEN: "Hey [Name], six weeks in β€” how's it all going?" GOOD β†’ Log health score in JobAdder. No further action. BAD β†’ Run the Concern Resolution Protocol (Tab 2). First-Response Rule applies β€” candidate bad about client, give it a week before looping in the client (safety/welfare excepted). NO ANSWER on either attempt β†’ send this fallback text: "Hey [Name], six weeks in β€” just checking in, hope it's all going well. Anything on your mind? Give me a call or reply today if you can." CAN-W4Critical Β· Week 4
Week 4 One-Month Deep Call
QUESTIONNAIRE + CALL. PRE-CALL: Read questionnaire responses. Note anything ≀3. Also re-read your notes from their Pre-Departure Documents Call (CAN-DOCS) β€” you already have their NZ story, don't re-ask it. OPEN: "Hey [Name] β€” one month in, that's huge. I've had a read through your answers and wanted to talk through a few things with you." Reference responses. Start with what's going well, then open the door. Don't rush. Let them talk. 5 questionnaire items covered: - Happy in role one month in - Feel supported by supervisor and team - Scope of work matches expectations - Feeling settled outside of work - Glad they made the move TESTIMONIAL β€” BRIDGE BACK TO THEIR STORY (once they've warmed up β€” natural, don't force it): "Back when we first spoke, you told me [reference what they said about NZ / their reason for moving] β€” take me through how it's actually panned out." AUSTRALIA CONTRAST QUESTIONS: - "What's the biggest difference you've noticed being in Australia β€” money, lifestyle, work, anything?" - "If you had to put a number on it β€” how much better is pay and conditions here compared to back home?" - "What's something about working in Australia that's surprised you, in a good way?" - "Would you ever come back to NZ for work? Why or why not?" - "What would you say to a mate back in NZ who's on the fence about making the jump?" CLOSE β€” RECONFIRM CONSENT: "Honestly [Name] β€” and just to check, you're still good with us using a bit of what you've shared today alongside what you told me before you left, for one of our SUR stories?" (If they already said yes at the Documents Call, this is just a light reconfirm, not a fresh ask. If they said no there, don't re-ask.) If they push back: "Fair enough β€” but I think you'd regret not sharing this. There's a guy in the exact same spot you were, scared to make the jump, and your story might be the thing that gets him to go for it." If they still say no: "No worries at all, appreciate you considering it." AFTER: Cross-reference with client Week 4. Score ≀3 β†’ Rachel actions within 24 hours. Log health score. If consent given β†’ log in JobAdder, send notes to Brinda (Marketing) same day.

Go deeper on anything that needs it. 5 questionnaire items covered: - Happy in role two months in - Role matching expectations - Starting to feel at home in job and outside work - Would recommend this move to others - Stand Up has supported them well CLOSE: "Great to hear where you're at. Week 14.5 Pre-Review Prep Call β€” Candidate
OPEN: "Hey [Name], just calling ahead of next week β€” I'm excited for this one. Wanted to make sure you know what to expect and check if anything's on your mind." ASK: - "How are things going right now β€” anything on your mind heading into next week?" - "Is there anything you'd want to raise in the meeting β€” or handle separately?" - "Any questions about the format?" Brief on the meeting: 30 minutes on Teams β€” you, your employer, and me. Forward-focused. At the close we'll ask for a Google review. CLOSE: "Teams invite on its way. It's a great session β€” a chance to reflect on how far you've come and talk about what's next." AFTER: Complete both pre-calls (candidate + client) before sending Teams invite.
